12 Steps to Planning a Project

Who doesn’t love a checklist? We use them every day from a simple list of groceries that we check off at the store to a comprehensive flight readiness checklist that is done before a pilot takes off. But, there are few people that love checklists as much as project managers.

After all, aren’t your project plans just one big checklist of things that need to be marked off in order to complete the project? Whatever doesn’t fit on the project plan checklist is then stored on our daily to-do checklist that we keep by our side at all times.

Use this Checklist to Avoid Missing Critical Planning Steps

The following checklist of 12 activities for planning a project can serve as a reference for new project managers and a reminder for those that may be more experienced. It’s good to run down this list from time to time to make sure you haven’t missed a critical step when it comes to planning a project.

1. Define the Scope

This is an important first step in planning a project because it answers the question of what it is that needs to be completed. This scope needs to clearly articulate and define what this project looks like, why it’s important, what it needs to accomplish, and roughly when it needs to be complete.

2. Identify Your Project Supporters

The project that is defined from above must have sponsors or stakeholders that the completion of this project is important to. Find out who these people are. They may be funding the project, or have the influence necessary to keep the project moving forward when the going gets tough. Establish a relationship with this group of people and communicate with them on a regular basis about the good, the bad, and the ugly that is happening with your project. Their vested interest will help you get more done with less aggravation.

3. Determine Resources that Are Available


Based upon the scope defined in Step 1, you should have a pretty good idea of what type of resources will be needed to complete the project. Are they technical in nature? Do they need a special skill set or training? Are they already on-site and available or will they need to be hired or contracted in order to complete the project? This will give you a good sense of what you will need to do fill in any major gaps when it comes to resources planning.

4. Check the Timeline

A big part of planning a project is to understand the timeline that has been associated with a project. In a perfect world, the scope and resources available should determine how long the project will take. But, we all know that many times this is not the case. Market pressures will accelerate how fast a project needs to be finished in order to compete with new technology. Or, perhaps a salesperson committed a date to a client in order to get the deal without really knowing what it takes. Get a sense of what you are dealing with so you can determine if it will be feasible with what you have in place already or if creative project planning will be necessary.

5. List the Big Steps

This is a simple way of saying to start putting together your Work Breakdown Structure (WBS). However you breakdown your WBS (deliverable, service, hybrid, etc.) you need to start thinking about those activities and deliverables that are big and discrete enough to go along the top level of this hierarchy. This will help you determine whether you have captured “the big picture” of what needs to be done to complete this project.

6. Break Down the Smaller Steps


Once you’ve determined what the big steps are, now break them down into smaller chunks of bite-size work that can be doled out to the team. For example, one of the Big Steps from Step 5 above may be Documentation Complete. The smaller steps would then consist of deliverables along the lines of Technical Manual, Release Notes, and Training Manual. This could be broken down even further into Write Manual, Design Manual, and Print Manual. This process helps ensure each deliverable is seen to its completion.

7. Develop a Draft Plan

When it comes to planning a project, at this point you know what the project is, how long you have to do it, the resources that are available, and roughly what needs to be done. This is when you put together a DRAFT plan. This is your first stab at combining the dates, deliverables, and resources together. It’s the time to identify dependencies and include them in the plan At this point you are working on the plan in a vacuum. That’s why it’s called a draft plan. Because, the moment it sees the light of day and your team gets their eyes on it, they will identify all the things you missed or got wrong. That’s what Step #8 is for.

8. Create your Baseline Project Plan


Now that you have the draft complete, you want the feedback from your team. Review it with them. Let them know your thought process when it comes to planning a project of this type. Let them think about it and then listen to their feedback. They will recognize areas that you may have missed, are technically impossible, or may conflict (or benefit from) some other initiative that is already in progress. Take it all in, weigh each suggestion against your experience and discretion, and then develop version 1.0 of the project plan.

9. Refine the Plan Based upon Reality

Now that the plan is moving forward, reflect and refine based upon the reality of what is actually happening on the project. Are things going well or running behind? Make adjustments accordingly. This can be either to the plan or to how the plan is being executed, for example, bringing on more resources to complete it on time or reducing the scope and moving some deliverable to a future phase.
10. Monitor Progress

Progress will need to be something that is constantly monitored on a daily basis. Is the plan staying on track? Are issues being addressed and resolved in a timely manner? It’s your job as a project manager in planning a project to include how progress and success will be monitored throughout the duration of the project.

11. Document Everything

Planning a project has to do as much with understanding that things will change as it does putting the original plan together. Make sure you keep up with these changes in writing and update documentation to reflect reality frequently. There’s nothing worse than someone realizing way into the project that they were working off the wrong version of the specification document or project schedule and find themselves separated from where the rest of the team was heading.

12. Keep Everyone Up-to-Date

Finally, you need to include mechanisms in your project plan that will keep everyone up-to-date. It may be a simple “everything is just fine” message that is blasted out to anyone and everyone interested in the progress of the project to an emergency conference call in order to address a problem that just arose. Don’t leave the communication plan to chance. If you do, people that need to know and that can help with the success of the project may not have the information they need to assist.

That’s it. 12 “easy” steps to plan a project. While this is certainly not an exhaustive list of every single step necessary to plan a project, it is a good starting point to make sure that your project gets off the runway safe and sound.

6 Ways to Be a Project Manager When You Are Not a Project Manager

You are very good at what you do. You may be in marketing, finance, operations, or even sales. Your peers recognize and appreciate you for the contribution you make to the team. You keep everyone on the same page, serve as a subject matter expert in areas that few people have answers to and love digging into the details. You keep the team motivated, compile a project report when asked, serve as a listening ear when people need someone to talk to, and make sure the best ideas are not overlooked but implemented in the department going forward.

Your peers talk about what a great project manager you are. There’s only one problem, however. You’re not a project manager! That’s right….that’s not your job. You came on board as an SEO guru, or accounts receivable expert, or training manager or pre-sales coordinator. You don’t know anything about work breakdown structures, milestones, deliverables, work packages, project reporting software, crashing a project, resource allocations, or cost overruns. But, you do have the innate ability and gift to keep people organized so the work gets done and out the door.

What to do? While it is extra work, you do enjoy keeping people organized. And, truth be known, it makes your life a little easier as well. You work with some chaotic types that, let’s just say, are not as encumbered by organizational skills as you are. They’ve never even read a report generated from any reporting software. Keeping them on track makes your work that much easier to accomplish since you depend upon them to finish their job before you start.

If you enjoy this type of work, don’t mind putting in a little extra time, and have even considered transitioning over to a project manager position…then the following 6 tips will help you be a project manager even when you are not a project manager.

1. Get input from everyone


A lesson project managers learn early on is that if they have not included the thoughts, opinions, likes and dislikes from all stakeholders then their project will fall on hard times.

The first time a project veers off track and inconveniences one group or another you will hear phrases like “they never asked me”, “I knew that was a problem but never got the opportunity to tell them”, or “that’s the first time I heard about this.” This is typically followed by a commensurate level of not wanting to help fix the problem. Make sure to ask everybody if they have any thoughts about the endeavor that is about to get underway. Even if their answer is “No”, then they have had the ability to provide their input.

2. Start tracking with a spreadsheet

If you are not a MS Project aficionado or an expert on another piece of project reporting software, then playing the part of a project manager can start out as simply as tracking the agreed upon tasks (from step 1 above) in a spreadsheet.This may be sacrilege to some project managers. We are not talking about using a spreadsheet in perpetuity. However, a spreadsheet is a great place to start to quickly compile and update a list of tasks, owners, due dates, status, and associated risks. This can then be used as the foundation for a basic project report as well as serve as the source of activity that can feed into a full-blown project management system.

3. Compile and work from your daily to-do list


Now that you have received input from everyone, have the big picture captured on a spreadsheet (or similar) program, you can now start putting your daily to-do list to work from.

You know you need to follow up on a particular part of the project that is due today, have a project report to compile for the owner’s of the company, and a meeting scheduled to get approval on a new technology that is being implemented. Not all of these will be spelled out on the basic spreadsheet tracking plan from step #2, but this plan is what feeds into your daily to-do list. This will help keep you and your team on track.

4. Use the classic 4-blocker as a simple project report

While PowerPoint may have its negatives (way too many presentations with bullet points that are read word for word), it also has some positives as well. The Classic 4-Blocker is one of those positives. This is when you take a PowerPoint slide and divide it up into four sections. You will end up with two blocks on top and two blocks on bottom. This is a great format to use for your project report.

The top left block is called Week’s Accomplishments and speaks to those items that have been completed over the past week. The top right block is called Next Steps and is a chronological, high level plan of the immediate next steps (approximately 4 weeks ahead) along with a brief description. This can be pulled directly from the project tracking spreadsheet in step 2 above.

The bottom left block is called Risks and highlights any problems that have the potential of preventing the project moving forward and associated mitigation in case the event occurs. The bottom right block is called For Discussion / Issues and provides opportunity for any topics that need to be discussed or issues that have surfaced that are problematic for the project.

That’s it. This basic report provides a glimpse into the recent past, shows what’s next, answer the question of what could possibly go wrong (and what to do when it does) and allows for general discussion. A great and simple tool to be used as the basis for a weekly project report.

5. Document changes

This is one area new project managers don’t realize is critical until they have been burned once or twice. Document changes! It doesn’t matter if they are big or small, just keep a log of who, what, why, where, and when as it relates to the change.

Who requested the change? What is the change? Why is there a reason for the change? Where will the change be made (what part of the project), and when or how long will this change take? This powerful “memory jogger” will save many an argument and eliminate misunderstandings that could arise from one team member not knowing what another team member (or even they themselves) changed on the project.

6. Acknowledge and celebrate success

Even though you may not be a full-time project manager, this is an area that often gets overlooked. You don’t want to take it for granted that the team really pushed the envelope to make things happen. Give credit where credit is due. Let everyone know that someone went above and beyond. Make a big deal out of the team reaching a goal to your manager and acknowledge that commitments were met.

Acknowledgement could range from an email to everyone with specifics about the success of the project, to a nice dinner, gift cards, or even something as fun as taking the whole team bowling after work. It doesn’t have to be expensive and it really falls squarely into the category of “it’s the thought that counts.” Your team will appreciate you are thinking about them.

If you have been thrust into a situation where you are playing the part of an ad hoc project manager, then make the most of it. Your workmates recognize the fact that you are organized, detail-oriented and can keep everyone on track. Follow the 6 principles above and you will soon find your way towards making an even more positive difference to your team and company.

Моя первая история – о любви и потере.

Мне повезло – я нашёл то, что я люблю по жизни делать довольно рано. Woz и я основали Apple в гараже моих родителей, когда мне было 20. Мы усиленно трудились, и через десять лет Apple выросла из двух человек в гараже до $2–миллиардной компании с 4000 работников. Мы выпустили наше самое лучшее создание – Макинтош – годом раньше и мне только-только исполнилось 30. И потом меня уволили. Как вас могут уволить из компании, которую вы основали? Ну, по мере роста Apple мы нанимали талантливых людей, чтобы помогать мне управлять компанией и в первые пять лет всё шло хорошо. И единственный способ делать великие дела – любить то, что вы делаете. Если вы ещё не нашли своего дела, ищите. Не останавливайтесь. Как это бывает со всеми сердечными делами, вы узнаете, когда найдёте. И, как любые хорошие отношения, они становятся лучше и лучше с годами. Поэтому ищите, пока не найдёте. Не останавливайтесь.


Моя вторая история – про смерть.

Когда мне было 17, я прочитал цитату – что-то вроде этого: “Если вы живёте каждый день так, как будто он последний, когда-нибудь вы окажетесь правы.” Цитата произвела на меня впечатление и с тех пор, уже 33 года, я смотрю в зеркало каждый день и спрашиваю себя: “Если бы сегодняшний день был последним в моей жизни, захотел ли бы я делать то, что собираюсь сделать сегодня?”. И как только ответом было “Нет” на протяжении нескольких дней подряд, я понимал, что надо что-то менять.

Память о том, что я скоро умру – самый важный инструмент, который помогает мне принимать сложные решения в моей жизни. Потому что всё остальное – чужое мнение, вся эта гордость, вся эта боязнь смущения или провала – все эти вещи падают пред лицом смерти, оставляя лишь то, что действительно важно. Память о смерти – лучший способ избежать мыслей о том, что у вам есть что терять. Вы уже голый. У вас больше нет причин не идти на зов своего сердца.

Около года назад мне поставили диагноз: рак. Мне пришёл скан в 7:30 утра и он ясно показывал опухоль в поджелудочной железе. Я даже не знал, что такое поджелудочная железа. Врачи сказали мне, что этот тип рака не излечим и что мне осталось жить не больше трёх-шести месяцев. Мой доктор посоветовал пойти домой и привести дела в порядок (что у врачей означает приготовиться к смерти). Это значит попытаться сказать своим детям то, что бы ты сказал за следующие 10 лет. Это значит убедиться в том, что всё благополучно устроено, так, чтобы твоей семье было насколько можно легко. Это значит попрощаться.

Я жил с этим диагнозом весь день. Позже вечером мне сделали биопсию – засунули в горло эндоскоп, пролезли через желудок и кишки, воткнули иголку в поджелудочную железу и взяли несколько клеток из опухоли. Я был в отключке, но моя жена, которая там была, сказала, что когда врачи посмотрели клетки под микроскопом, они стали кричать, потому что у меня оказалась очень редкая форма рака поджелудочной железы, которую можно вылечить операцией. Мне сделали операцию и теперь со мной всё в порядке.

Смерть тогда подошла ко мне ближе всего, и надеюсь, ближе всего за несколько следующих десятков лет. Пережив это, я теперь могу сказать следующее с большей уверенностью, чем тогда, когда смерть была полезной, но чисто выдуманной концепцией:

Никто не хочет умирать. Даже люди, которые хотят попасть на небеса не хотят умирать. И всё равно, смерть – пункт назначения для всех нас. Никто никогда не смог избежать её. Так и должно быть, потому что Смерть, наверное, самое лучше изобретение Жизни. Она –причина перемен. Она очищает старое, чтобы открыть дорогу новому. Сейчас новое – это вы, но когда-то (не очень-то и долго осталось) – вы станете старым и вас очистять. Простите за такой драматизм, но это правда.

Ваше время ограничено, поэтому не тратьте его на жизнь чей-то чужой жизнью. Не попадайте в ловушку догмы, которая говорит жить мыслями других людей. Не позволяйте шуму чужих мнений перебить ваш внутренний голос. И самое важное, имейте храбрость следовать своему сердцу и интуиции. Они каким-то образом уже знают то, кем вы хотите стать на самом деле. Всё остальное вторично.

Когда я был молод, я прочитал удивительную публикацию The Whole Earth Catalog (“Каталог всей Земли”), которая была одной из библий моего поколения. Её написал парень по имени Stewart Brand, живущий тут недалеко в Menlo Park. Это было в конце шестидесятых, до персональных компьютеров и настольных издательств, поэтому она была сделана с помощью пишущих машинок, ножниц и полароидов. Что-то вроде Google в бумажной форме, 35 лет до Google. Публикация была идеалистической и переполненной большими идеями.

Steward и его команда сделали несколько выпусков The Whole Earth Catalog и, в конце концов, издали финальный номер. Это было в середине 70–х и я был вашего возраста. На последней странице обложки была фотография дороги ранним утром, типа той, на которой вы, может быть, ловили машины, если любили приключения. Под ней были такие слова: “Оставайтесь голодными.
